Ausgangslage:

Alaiko’s Entscheidung Salesforce zu Implementieren stand bereits zum Zeitpunkt unserer Beauftragung fest. Zu der Zeit war das Team bereits auf mehr als 30 Leute angewachsen und verfolgte einen ambitionierten Wachstumskurs. Als CRM System war ausschließlich Hubspot im Einsatz, ein typisches Szenario von Unternehmen in dieser Phase.

Herausforderungen

  • Intransparenz im Operations und After-Sales Prozess. Keine Information bzgl. Customer
    Service Aufwand bei Key-Accounts.
  • Manueller Rechnungserstellungsprozess: Staffelpreise und ein sehr großer Produktkatalog (>1500 Produkte) führten zu Fehlern und Verzug
    in der Rechnungsstellung.
  • Keine saubere Übergabe von Sales zu After-Sales möglich. Datenmodell in Hubspot zu unflexibel.
  • Kooperationsprozesse mit Warehouse Partnern gar nicht digitalisiert (SMS, private Slack Verläufe etc.)
  • Onboardingprozess und Status neuer Kunden nicht nachvollziehbar (Checklisten in Google Sheets).

Lösungsansatz

Im ersten Schritt geht es uns immer darum, die Herausforderungen zu ordnen und die zugrunde liegenden Blocker zusammen mit dem Kunden zu erforschen. Dadurch wurde uns auch bei Alaiko sehr schnell klar, dass der Großteil der Problemstellungen mit der limitierten Funktionalität von Hubspot und den hierfür auf die Schnelle entwickelten workarounds zusammenhängt.

Hier ist es besonders wichtig die Status Quo Prozesse genau kennenzulernen (Shadowing) und zu dokumentieren.
